Case Study | National Housebuiler | Gender Diversity Report 2022

Background 

In May 2022, Rytons Associates were approached by the Regional Managing Director (RMD) of a top five UK housebuilder, following previous collaboration on senior appointments and market insight projects. With a key board meeting approaching in less than two weeks, the RMD required a concise but comprehensive report on gender diversity across the leadership teams of their main competitors. 

There was increasing pressure from Group and shareholders to demonstrate visible progress in leadership diversity. The RMD also recognised that the business was struggling to attract and retain senior female talent, particularly in operational roles. The request focused on gaining external perspective to inform both internal planning and future hiring strategy. 

The Challenge 

The RMD asked three targeted questions: 

  • Where does our business sit in relation to competitors when it comes to female representation in senior leadership? 
  • Which housebuilders are performing well, and what might be driving their relative success? 
  • Which competitor organisations could be targeted as part of a proactive hiring and attraction strategy? 

Given the tight deadline and the complexity of the national housebuilding landscape, Rytons Associates needed to deliver a data-led yet practical report to support board-level decision making. 

Our Approach 

Rytons Associates undertook a structured market mapping exercise across the UK housebuilding sector. The scope was defined in partnership with the RMD to ensure alignment with internal reporting structures and leadership disciplines. 

We identified over 75 regional divisions across national and mid-sized housebuilders. Within each division, we mapped senior leaders across key operational functions: 

  • Construction 
  • Technical 
  • Commercial 
  • Land 
  • Sales 
  • Finance 
  • Managing Director 

For each individual identified, we captured the following attributes (where publicly available or inferable with reasonable confidence): 

  • Assumed gender 
  • Length of time in the industry 
  • Time in current role and total time at director level 
  • Career progression history 
  • Academic background 

We also collated Gender Pay Gap data published by each competitor as an additional lens to compare organisational performance. 

The findings were analysed to create a ranked comparison of 29 peer organisations, showing: 

  • The proportion of female representation at senior leadership level 
  • Distribution of women across functional disciplines 
  • Where progress had been made—and where gaps remained 

This was delivered in a board-ready format with supporting narrative and recommendations. 

Key Insights 

The analysis revealed notable disparities between competitors. Some housebuilders had achieved 20–25% female representation at divisional board level, while others remained at 5% or below. Sales and HR were the most common disciplines for senior female appointments, while Construction, Land and Technical functions had the lowest female representation across the board. 

Rytons Associates identified a small cluster of high-performing businesses whose leadership models, flexible working policies, and succession planning practices appeared to be influencing their ability to attract and retain senior women. We also pinpointed several regional divisions with experienced female directors who could be approached as part of a targeted search or passive engagement strategy. 

Outcome 

The report helped the RMD shape the internal board discussion and prompted a broader review of how leadership talent was identified, supported, and retained. In the months following, Rytons Associates continued working closely with the business to build longlists of female leaders and create more inclusive attraction strategies. 

To date, this has resulted in the introduction of four female candidates at Director or Managing Director level, and the business continues to build on the report’s recommendations to diversify its leadership pipeline.
